Write a useful project status report

Describe what changed, what is at risk and what decision you need.

Start with the decision

A status report is useful when a reader can tell what changed and whether they need to act. Before writing it, choose the reporting period and audience. A weekly delivery update may need a milestone, a blocker and a decision; a longer summary may need a wider view.

Keep the dates consistent. If your evidence covers the week ending 9 October, say so. Do not mix completed work from one period with a forecast from another without explaining the difference.

Explain the overall status

Choose On track, At risk or Off track using your team’s definitions. If the work has not been assessed, say that. A colour is a summary of the evidence, rather than a substitute for it.

Fictional example: make the effect clear

Vague: “Testing is ongoing. Project at risk.”

More useful: “The sign-in flow passed review this week. Six payment tests remain blocked by sandbox access. The 16 October launch is at risk until those results are available.”

The second version separates verified progress, a current issue and a forecast. It does not claim that a test pass proves the whole project is complete.

Write a next step with an owner

Put the response beside the problem. Name the person who can move it forward, the action they will take and the date of the next check. If a decision is needed, make the request explicit.

Issue: Payment sandbox is inactive.
Owner: Sam Lee.
Next step: Restore access and rerun the six blocked tests.
Review date: 12 October 2026.
Decision: Reconfirm the launch date after reviewing the results.

Separate accomplishments from next steps. “Sign-in flow passed review” belongs in completed work; “review payment results” belongs in the plan.

Review before sending

  • Does every date refer to the same reporting period or a clearly labelled forecast?
  • Does the stated status follow from the milestone and risk information?
  • Are owners and review dates agreed, rather than guessed?
  • Have you removed fictional sample details and sensitive access information?

Keep the editable file as the source for your next update. Use a PDF when the recipient needs a stable reading layout, and check page breaks in the print preview.

A complete worked example

“Testing is progressing” does not explain a forecast. In this example, six cases remain open and a specific environment dependency affects the next milestone. The report gives a decision owner and review date without promising that the revised date is certain.

What to change at the next update

After the fallback decision, change the milestone forecast and the executive summary together. If the environment is restored but the cases have not passed, record the restored access as progress while leaving retest completion open.
